Outcome: new-integration setup dropped from ~3 weeks to ~2 days, removing the platform team from the critical path on most enterprise deals and freeing capacity for higher-leverage work. Key decisions: scoped the v1 to read-only endpoints to ship within the half; phased write-path enablement post-launch based on partner-success priority signals; deferred a fully self-serve developer portal to v2 in favor of partnership-assisted onboarding.

The pattern that worked best: spending the first month identifying the 2-3 visible projects that would carry the promo case, then quietly making sure those projects didn't slip. Coaching the artifact was the easy part; coaching the project selection was where the real lift was.
